ISG just diagnosed exactly why outcome-based pricing keeps stalling for Global Digital Consulting Firms (GDCFs) — and it is not the pricing model.

This week’s Index Insider from Alex Bakker and Paul Reynolds at ISG (Information Services Group) found that 77% of clients now say a provider’s ability to demonstrate productivity improvements and deliver measurable business outcomes is more important than it was twelve months ago.
The real finding, though, is buried in the client quotes:
“We cannot sign a contract based on vague hope.”
“They have a lot of fancy words but do not give confidence at the end of the project there will be tangible savings.”
“Many MSPs still focus on deploying AI rather than ensuring we realize measurable business from it.”
ISG’s conclusion: the path to outcome-based contracts does not start with the pricing model. It starts with providers proving they can measure and attribute value in work they are already doing.
That is not a pricing problem. That is a talent problem.

This is where my research has been heading.
NAO — New Account Opening — was always the baseline. Can this person create access, build credibility, and open new doors?
NAO does not disappear in this shift. It remains the entry point.
What ISG is describing is what happens once that seller is inside the account: can they architect the opportunity, establish value, and structure a path toward a provable outcome?
That is Outcome Architecture — one piece of a larger instrument I call NOUS.
The deeper I get into this, the more I believe the industry does not have a NOUS shortage.
It has a NOUS assessment shortage.
Firms are not training for it, and they are certainly not evaluating for it before they hire.
There is a second layer few are discussing: fitment.
A strong NOUS does not mean someone can sell across all 137+ GDCFs.
Fitment is the ability to predict where a specific seller’s architecture will actually work.
Culture. Leadership accessibility. Decision speed. Delivery credibility. Risk appetite. Organizational friction and politics.
All determine whether the same elite seller succeeds or stalls.
Put an exceptional rainmaker in the wrong environment, and exceptional sale skills are wasted.

ISG just handed this industry its clients’ own words, and those words describe a measurement gap, not a pricing gap.
GDCFs can’t hire for capabilities they have not defined — can’t assess what they do not know how to recognize.
Outcome-based pricing requires a different commercial capability.
